The "Friday at
5 PM" Test

You're told you cannot look at a screen or answer a phone for the next 30 days. What catches fire first? Find out — and build the 15-minute fix for each one.

The Scenario

"It is Friday at 5 PM. You are told you cannot look at a screen or answer a phone for the next 30 days. What are the first five things you think will catch fire?"

For each thing that comes to mind, identify what the fire is, the single point of failure that creates it, and the 15-minute fix that would eliminate the risk. Be specific. Vague answers produce vague results.

The Fire
What specific thing will break, stall, or go wrong?
Single Point of Failure
Why does this break without you? What's the root dependency?
The 15-Minute Fix
One specific action that removes this dependency forever.

What This Exercise Reveals
Each "fire" is a hidden salary cost
Every dependency you've identified is time you spend on maintenance instead of growth. Multiply your hourly rate by the hours these fires would consume — that's the monthly cost of doing nothing.
🔑
Single points of failure are leverage in reverse
When only one person can do something, you haven't built a team — you've built a fragile system with a single thread. Each one you fix is a permanent reduction in your operational risk.
The 15-minute rule is real
Most founders overestimate how long the fix takes. Granting access, writing a process, or making an introduction often takes less time than the next fire will.
📋
This list is your delegation roadmap
You now have a prioritised to-do list for buying back your time. Start with the fires that would happen in the first 72 hours. Fix one per week. In a month, you'll have a fundamentally different business.
The Priority Order
This week
Fix the fires that would ignite in the first 72 hours. These are your existential dependencies — the things your business physically cannot survive without you doing. Payroll, critical client relationships, access credentials. Remove these first.
This month
Document every process that lives only in your head. If the knowledge required to run a part of your business exists only in your memory, you haven't built a system — you've built a hostage situation. A 2-page SOP eliminates this permanently.
This quarter
Assign an "owner" to every function you've listed. Not someone who "helps" — someone who is accountable. This is not about trust. It's about structure. Accountability without authority is just blame. Give them both.

"Every item on that worksheet is not a problem to solve — it's a leadership conversation you've been avoiding. The question isn't 'how do I fix this?' It's 'why hasn't someone else fixed this already?' That answer is the real work."

The free Leadership Diagnostic builds on this exercise — showing you exactly which systems to build first, and how to sequence the work so the business becomes self-sufficient without depending on you.
